Rotating shift schedules: what they are and how the common patterns compare

What are rotating shifts?

On a rotating schedule, people change shifts on a fixed cycle: a block of day shifts, some days off, a block of nights, and so on. On a fixed schedule, the same person always works the same shift.

Rotations exist because some work never stops: hospital units, police patrol, plants that can't shut down overnight. Rotating spreads nights and weekends across the whole team instead of leaving them to a few people.

Why most 24/7 rotations average 42 hours a week

A week has 168 hours. If one crew must be on duty at every hour and four crews share the load, each crew covers 168 รท 4 = 42 hours a week on average. That's why DuPont, 2-2-3, Pitman, 4 on 4 off and the southern swing all land on 42, even though they look nothing alike week to week.

The average hides the swings. Depending on the pattern and where the calendar week starts, a crew can work 36 hours one week and 48 the next, or 72 in one week and none the next.

How rotations differ

Once the crew count and the 42-hour average are fixed, patterns differ on a few things you can check in any schedule:

  • Shift length: two 12-hour shifts a day (DuPont, 2-2-3, Pitman, 4 on 4 off) or three 8-hour shifts (southern swing).
  • Longest stretch of work: 3 shifts in a row on Pitman and 2-2-3, 4 on DuPont and 4 on 4 off, 7 on the southern swing.
  • Longest break: 7 days on DuPont, 4 days on 4 on 4 off, 3 days on 2-2-3, Pitman and the southern swing.
  • Rotation direction: forward (day, then evening, then night) or backward. NIOSH notes that forward rotation is easier to adjust to.
  • Rotation speed: NIOSH calls weekly rotation the hardest speed to adjust to and suggests avoiding it.
  • Fixed or rotating crews: in a fixed Pitman schedule, night crews stay on nights.

Pattern names are not standard

The same rotation goes by different names, and the same name can mean different rotations. Some sources treat 2-2-3, Panama and Pitman as one schedule; others describe Panama as a separate 56-day cycle. Pitman is also written as 2-3-2. "Southern swing" gets attached to more than one 8-hour pattern.

Before you adopt a pattern, write out one crew's days on and off for a full cycle and count the shifts. The sequence is what matters, not the label.

With 12-hour shifts or 8-hour shifts, most 24/7 rotations use four crews: at 42 hours a week each, four crews add up to the 168 hours in a week. Multiply by the number of people you need on each shift, then add slack for vacations and sick days.

Do rotating shifts pay more?

Not by law. The US Fair Labor Standards Act does not require extra pay for night or weekend work; a shift differential is up to the employer or a union contract. Overtime still applies to non-exempt workers for hours over 40 in a workweek.

Are rotating shifts bad for your health?

NIOSH links shift work to poor sleep, metabolic disorders, depression and a higher risk of accidents. It recommends forward rotation, at least 11 hours between shifts, avoiding weekly rotation, and scheduling some weekends off.
